This article explains how coach training and development pathways differ across two distinct applications of coaching:

  1. Leader and Manager as Coach

  2. Professional Coaching


Although both pathways draw on coaching principles and skills, they are designed for different purposes, roles, contexts, and levels of practice.


Different Purposes

Broadly speaking, the Leader and Manager as Coach pathway develops leaders and managers to integrate coaching into their everyday leadership and management practices. The aim is to help them hold better conversations, develop their people, strengthen ownership, and support learning and performance in the flow of work.


The Professional Coaching pathway, on the other hand, prepares individuals to practise coaching as a professional discipline and pursue a recognised coaching credential. This requires the deep, continuous integration and consistent demonstration of professional coaching competencies.


Before exploring these two pathways further, let us first revisit how coaching differs from other forms of development.


How Coaching Is Different—and Why That Difference Matters

Coaching differs from advising, mentoring, teaching, or managing because its primary focus is not on providing answers. Instead, it creates the conditions in which deeper thinking, awareness, choice, and ownership can emerge.


In advising, the adviser may recommend a solution. In mentoring, the mentor may share knowledge and experience. In managing, the manager may provide direction, set expectations, or make decisions.


In coaching, however, the coach helps the other person think more deeply, explore different perspectives, generate insight, and identify a way forward that they genuinely own.


This distinction matters because effective coaching is not defined simply by asking questions or having a supportive conversational style. It is observable in behaviour: how agreements are established, how listening is sustained, how awareness is evoked, and how learning is translated into meaningful action.


These capabilities need to be demonstrated consistently, especially when conversations involve pressure, ambiguity, resistance, or emotional complexity. Coaching is therefore not defined by personality or personal style alone, but by competencies that can be practised, observed, assessed, and refined over time.


What Often Gets Missed Between Training and Readiness

What is most commonly missed in the journey from coach training to genuine readiness is not knowledge of coaching models or questioning techniques. It is the ability to integrate multiple competencies naturally and consistently within a real conversation.


A coach may understand coaching principles and professional standards intellectually, yet still struggle to remain present, listen deeply, and support client-led exploration when a situation becomes complex or emotionally charged.


Without sufficient practice in realistic conditions—and without competency-based feedback linked to observable behaviours—coaches may revert to familiar habits. They may move too quickly into problem-solving, offer suggestions, lead the client toward a preferred answer, or subtly take ownership of the conversation.


Two Coaching Development Pathways Designed for Different Purposes

Coaching capability can be developed for different intentions. The appropriate development pathway depends on the role a person will play, the context in which coaching will be used, and the level of coaching proficiency required.


1. Leader and Manager as Coach

The Leader and Manager as Coach pathway enables leaders and managers to use coaching as a practical part of their everyday work.


They are not expected to become full-time professional coaches. Instead, they learn how to apply relevant coaching mindsets and skills within leadership conversations.


The coaching approach needs to be practical, relevant, and time-efficient. It must fit naturally into the realities of organizational life, where leaders may need to move between coaching, directing, advising, teaching, and decision-making.


The purpose is therefore not to turn every leader into a professional coach. It is to help leaders recognise when a coaching approach is appropriate and use it effectively as part of a broader leadership repertoire.


2. Professional Coaching

The Professional Coaching pathway supports individuals who wish to develop coaching as a professional discipline, whether they intend to work as external coaches, internal professional coaches, executive coaches, or coaching practitioners pursuing an internationally recognised credential.


This pathway requires greater depth, discipline, and consistency. Professional coaches must be able to establish and maintain clear coaching agreements, demonstrate ethical practice, remain fully present, listen at multiple levels, evoke awareness, and support client-led growth and action.


They must also learn to work effectively across a wide range of clients and situations without relying on their own authority, expertise, or preferred solutions.


Professional coach development therefore involves more than acquiring a collection of tools. It requires sustained practice, observation, reflection, mentoring, feedback, and the progressive integration of professional coaching competencies.


Why the Two Pathways Should Be Designed Differently

The two pathways share important foundations, including curiosity, listening, trust, awareness, and a belief in people’s capacity to learn and grow.
